From Peer to Manager: Building Leadership Confidence and Authority

Background

Client A works within a statutory body in Singapore responsible for legal education and professional development. When she stepped into her first management role, she came to The Happy Mondays Co. looking for support with one of the most common - yet rarely talked about - leadership transitions: moving from peer to manager. She enrolled in THMC's Performance Coaching Programme to help her navigate this shift with confidence and clarity.

The Challenge

  • Becoming a manager doesn't come with a manual. For Client A, the transition brought up a set of real, practical challenges that many new leaders quietly wrestle with. Leading former peers while maintaining those relationships. Communicating with authority without feeling like she was performing a version of herself that didn't feel authentic. Managing expectations - both her own and those of the people around her. And perhaps most importantly, learning to trust her own judgement when making decisions. She was highly capable in her role, but she recognised that stepping into leadership required something more - new behaviours, greater self-awareness, and the confidence to show up differently. Part of that also meant learning how to manage stakeholders and navigate workplace dynamics without it feeling like office politics.

Coaching Journey and Interventions

Through THMC's structured Performance Coaching Programme, the sessions gave Client A a space to explore her leadership style with both psychological safety and honest, constructive challenge - something she highlighted as central to the quality of the coaching relationship.
  • Intervention

    Leadership Presence and Communication

A significant part of the coaching focused on how Client A showed up - in meetings, in conversations with her team, and in moments that called for her to take a clear position. Together with her coach, she worked on understanding how her communication style was being received, and what small but meaningful shifts could make her presence feel more intentional and grounded.

  • Intervention

    Navigating Peer-to-Manager Dynamics

One of the trickier aspects of her transition was managing relationships with people who had previously been her colleagues. The coaching created space to work through the nuances of that shift - how to hold authority without creating distance, and how to build a reputation at work that reflected her new role without alienating the people around her.

  • Intervention

    Building Confidence in Decision-Making

Client A came in knowing she was capable, but not always trusting that capability when it counted. A core thread throughout the programme was helping her develop confidence in her own judgement - so she could make calls without constantly second-guessing herself or looking for external validation before moving forward.

  • Intervention

    Leading Authentically

Perhaps the most freeing part of the coaching was the realisation that effective leadership didn't require her to become a different person. The work helped her understand that her character - the way she naturally connects with people, thinks through problems, and holds herself - was already an asset. The goal wasn't to change who she was, but to lead more fully as herself.

Outcomes

The shifts Client A experienced weren’t just internal – they were visible across multiple levels.
  • Stronger communication – Her colleagues noticed changes in how she communicated, which in turn reduced friction and improved how the team worked together.
  • Greater self-awareness – She developed a stronger awareness of her own leadership presence, including those moments when her confidence wasn’t quite landing the way she intended. In her own words: “I am better aware of how I communicate, and when I’m not communicating with confidence.”
  • A clearer leadership identity – She came to understand “how crucial it is, as a leader, to possess confidence without needing to change my fundamental character.” That shift – from feeling like leadership required a different version of herself, to recognising that her character was already a strength – became the foundation of her growing leadership identity. It’s also a reminder of how much how you’re perceived at work shapes the opportunities and trust that come your way.
  • Recognised growth by her manager – In a follow-up conversation, her manager highlighted clear improvements in her confidence, how she shows up in meetings and leadership conversations, how she manages peers and handles business responsibilities, and the way she has grown into the expectations of her role. Her manager also expressed hope that she would continue building trust in her own instincts – making decisions grounded in her own judgement, rather than seeking external validation.

Conclusion

Client A’s story is a good reminder that the hardest part of a leadership transition is often not the technical skills – it’s the identity shift that comes with it. Through structured coaching and a strong, trust-based relationship with her coach, she found a way to grow into her role without losing herself in the process. Following the programme, she chose to continue working with her THMC coach – focused on strengthening her ability to make confident calls, distinguishing her own leadership instincts from what she imagines others might expect, and continuing to grow into the leader she already has the foundation to be. If any of this resonates with where you are right now, it might also be worth exploring how values-based coaching can help you find the right fit – not just in leadership, but in the work itself.
